An email marketing agency manages email campaigns, automations, segmentation, deliverability, and revenue tracking for clients. Revenue usually comes from monthly retainers, one-time setup projects, campaign fees, or performance-based compensation.
Item | Practical summary |
|---|---|
Main revenue models | Monthly retainer, automation setup fee, campaign fee, performance fee |
Common client platforms | Klaviyo, Mailchimp, Kit, beehiiv |
Common services | Welcome flows, abandoned-cart flows, newsletters, segmentation, deliverability, reporting |
Best suited for | Ecommerce, SaaS, creators, newsletters, and businesses with repeat customers |
Main client costs | Agency fee plus email-platform fees and any creative or acquisition spend |
Main advantage | Recurring client work can continue after initial automations are built |
Main risk | Revenue attribution can overstate agency impact if existing customer demand is counted as incremental sales |
Important constraint | Bulk senders must meet Gmail authentication, unsubscribe, and spam-rate requirements |
The client pays a recurring fee for ongoing management.
Typical recurring work includes:
campaign planning;
email creation;
list segmentation;
automation maintenance;
testing;
deliverability monitoring;
reporting.
The email-platform subscription is normally paid separately by the client.
Agencies can charge a one-time project fee to build flows such as:
welcome series;
abandoned-cart sequence;
post-purchase sequence;
lead nurturing;
win-back campaign;
subscription renewal;
SaaS onboarding.
This model is easier to scope than open-ended monthly management because the deliverables can be defined before work begins.
Some clients only need individual newsletters, launches, or promotional campaigns.
Pricing can be structured per:
campaign;
number of emails;
launch;
monthly campaign package.
Compensation can be linked to:
attributed revenue;
recovered-cart revenue;
qualified leads;
sales;
subscription conversions.
This requires clear attribution rules because email-platform reporting can credit revenue to email even when the customer may have purchased without the message.
An agency can start without buying enterprise software if clients provide access to their existing email platforms.
Requirement | Minimum option | Cost | Priority |
|---|---|---|---|
Client email platform | Client-owned account | No agency platform fee required | Essential |
Gmail deliverability monitoring | Google Postmaster Tools | Free | Recommended |
Creator email testing account | Kit Free | Free up to 10,000 subscribers | Optional |
Newsletter testing account | beehiiv Launch | Free up to 2,500 subscribers | Optional |
Agency partnership | Klaviyo Agency Partner Program | Application required | Optional |
The agency should generally work inside client-owned accounts rather than making the client's subscriber database dependent on an account controlled only by the agency.
The client normally pays these expenses.
Kit currently offers:
Plan | Price at 1,000 subscribers |
|---|---|
Free | US$0/mo |
Creator | US$33/mo billed annually |
Pro | US$66/mo billed annually |
The Free plan supports up to 10,000 subscribers and unlimited broadcasts.
Creator adds unlimited visual automations and email sequences, which are more relevant for managed lifecycle campaigns.
beehiiv currently offers:
Plan | Price |
|---|---|
Launch | Free |
Scale | US$43/mo billed annually |
Max | US$96/mo billed annually |
Launch supports up to 2,500 subscribers and unlimited sends.
Scale adds:
email automations;
advanced analytics;
paid subscriptions;
Ad Network access;
Audit the client's existing email platform, list, automations, and tracking.
Confirm who owns the sending domain and subscriber database.
Verify SPF, DKIM, and DMARC configuration where required.
Identify the highest-value missing campaigns or lifecycle flows.
Define which conversions and revenue should count toward reporting.
Build or revise templates, segments, and automations.
Test links, events, tracking, and unsubscribe behavior.
Launch campaigns or flows.
Monitor revenue, conversions, spam complaints, unsubscribes, and deliverability.
Remove weak campaigns and expand flows that produce measurable value.
Email agencies working with ecommerce clients commonly manage:
welcome flows;
abandoned-cart emails;
abandoned-browse emails;
post-purchase flows;
product recommendations;
replenishment reminders;
win-back campaigns;
promotional newsletters.
Klaviyo is commonly used for this type of work because it combines customer profiles, ecommerce events, segmentation, campaigns, and automation.
Klaviyo operates an Agency Partner Program specifically for agencies, consultants, systems integrators, freelancers, and other service providers that work with Klaviyo customers.
For SaaS, email work can include:
trial onboarding;
activation sequences;
feature education;
upgrade prompts;
renewal reminders;
churn prevention;
inactive-user reactivation.
A SaaS email agency should distinguish transactional messages from marketing messages because sender rules and unsubscribe requirements can differ.
For creators and Newsletter Business, agency work can include:
broadcast production;
sponsorship placement;
paid subscription promotion;
referral campaigns;
audience segmentation;
launch sequences.
Email Marketing covers the broader economics and platform mechanics behind these campaigns.
Deliverability is one of the most important technical responsibilities in email work.
Google requires all senders to Gmail accounts to use SPF or DKIM authentication.
Senders that send around 5,000 or more messages to personal Gmail accounts within 24 hours are treated as bulk senders.
Bulk senders must additionally:
use SPF and DKIM;
publish a DMARC record;
maintain valid DNS records;
use TLS;
support one-click unsubscribe for promotional messages;
include a visible unsubscribe link;
keep user-reported spam rates below 0.3%.
Google recommends staying below 0.1% spam rate and avoiding 0.3% or higher.
Once Gmail classifies a domain as a bulk sender, that status does not expire.
Google Postmaster Tools can be used to monitor sending quality for messages sent to personal Gmail accounts.
Its dashboards include information related to:
spam rates;
domain reputation;
IP reputation;
authentication;
delivery errors;
compliance status.
Google states that Postmaster Tools data is not real-time and typically updates within about 24 hours, although updates can take longer.
For an agency handling high-volume clients, access to Postmaster Tools can help separate deliverability problems from copy or campaign-performance problems.
Email platforms often report revenue attributed to campaigns and automations.
That number should not automatically be treated as incremental revenue created by the agency.
For example:
A repeat customer may already intend to buy, click an email, and complete the purchase.
The platform may attribute the sale to email even though some or all of the sale might have happened anyway.
Useful reporting can therefore separate:
platform-attributed revenue;
gross profit;
new-customer revenue;
repeat-customer revenue;
recovered-cart revenue;
controlled test results where available.
Attributed revenue ÷ delivered recipients
Useful when comparing promotional campaigns sent to different audience sizes.
Attributed revenue ÷ active subscribers
Useful for tracking whether the value of the list is increasing over time.
Conversions ÷ delivered or clicked recipients
The denominator should remain consistent when comparing campaigns.
High unsubscribe rates can indicate:
excessive frequency;
poor targeting;
weak subscriber expectations;
irrelevant promotions.
For clients sending significant Gmail volume, spam rate is not only a marketing metric but a deliverability requirement.
The client should generally retain ownership of:
subscriber data;
sending domain;
email platform account;
ecommerce integrations;
analytics accounts.
The agency should receive the access level required to perform its work.
This reduces migration problems when the client changes agencies or brings email operations in-house.
Commercial email rules differ by country.
In the United States, the CAN-SPAM Act requires commercial email to include accurate sender information, non-deceptive subject lines, a valid postal address, and a functioning opt-out method.
Businesses must honor opt-out requests within 10 business days.
An agency can perform email work on behalf of a client, but outsourcing the campaign does not remove the underlying compliance obligations.
International clients can also be subject to privacy and direct-marketing rules such as GDPR and regional electronic-communications laws.
Attribution can exaggerate performance. Platform-attributed revenue is not automatically incremental profit.
One technical mistake can affect an entire domain. Authentication, spam complaints, and poor list practices can damage deliverability across campaigns.
Client-owned infrastructure matters. Subscriber lists and sending domains should not become hostage to an agency-controlled account.
Low-quality subscriber acquisition can undermine agency results. Better campaigns cannot fully compensate for irrelevant or purchased lists.
Performance fees require precise definitions. Revenue-share contracts become difficult when attribution windows or customer journeys are ambiguous.
No.
An agency can work inside the client's existing Klaviyo, Mailchimp, Kit, beehiiv, or other account.
A separate test account can still be useful for learning and demonstrations.
Yes.
Klaviyo operates an Agency Partner Program for agencies, consultants, systems integrators, freelancers, and other service providers working with Klaviyo customers.
Acceptance is subject to Klaviyo's program terms.
Gmail considers a domain a bulk sender when it sends around 5,000 or more messages to personal Gmail accounts within 24 hours.
The count applies across the same primary domain.
Usually no.
The client should retain control of its subscriber data and sending infrastructure while granting the agency appropriate access.
webhooks.
These costs belong to the client's publishing operation, not to agency revenue.
